"What's a good CPL?" is the lead generation version of "what's a good ROAS?", and the answer is the same: it depends entirely on context. A CPL of €80 can be excellent. A CPL of €15 can cost you money. The number alone means nothing until you know what a lead is worth to you.

What is Cost per Lead (CPL)?

CPL stands for Cost Per Lead: what you pay on average to acquire one lead. The calculation is simple:

CPL = ad spend ÷ number of leads Example: €1,000 ad budget and 25 leads = CPL of €40

Platforms like Meta Ads Manager and Google Ads report CPL by default per campaign. But just like ROAS, CPL is an intermediate metric, not an end goal. It says something about the efficiency of lead generation, nothing about whether those leads are profitable.

Why CPL is misleading

CPL measures how cheaply you acquire leads, not what those leads are worth. Two scenarios with the same CPL of €50:

Same CPL, two completely different outcomes. The difference is in the deal value and the lead-to-customer conversion rate, not in the CPL itself.

What's your maximum CPL?

The only CPL that matters is the CPL at which your acquisition cost exactly balances what a customer is worth to you, adjusted for the profit margin you want to keep. You calculate it like this:

Max. CPL = deal value × gross margin% × (1 − desired profit buffer%) × conversion rate% Example at €3,000 deal value, 50% margin, 30% profit buffer, 15% conversion: €3,000 × 0.50 × 0.70 × 0.15 = max. CPL of €157.50

Anything under that amount is profitable. Anything above it costs you money, even if it feels cheap on the dashboard.

So are there no CPL benchmarks at all?

There are sector averages - a CPL of €20 to €80 is common in B2B lead generation, and recruitment CPLs vary widely by role. But just like with ROAS, those benchmarks say little without your own deal value and conversion rate. Use them only to check whether you're way outside the market, never as a target in themselves.
